  • People Also Ask (PAA) boxes on Google. The PAA section under any solution-aware query expands recursively — click one, three more appear. That's your question map for the whole category.

  • AlsoAsked, AnswerThePublic, and Keywords Everywhere for clustered question lists.

  • Glossary pages on competitor sites — they're often built on the same PAA data you're mining.

Vendor-aware questions are where most SEO frameworks lose the plot. The buyer now has a shortlist. They're searching your brand name and your competitors' brand names directly, with modifiers — "is X worth it," "is X any good for [use case]," "X reviews 2026."

These queries are low-volume individually but extraordinarily high-intent.

They convert at 4–10x the rate of solution-aware traffic.

  • Search Console queries containing your brand name — sorted by impressions, not clicks. The questions you're being shown for already exist; the page that should answer them often doesn't.

Comparison questions are where the deal gets won or lost. The buyer has narrowed the shortlist and is now weighing options head to head. These queries are some of the highest-converting traffic on the internet — and they're also where AI search has changed the rules most aggressively.

LLMs cite an average of 2–7 domains per response, and comparison content is what they reach for when a buyer asks "should I use X or Y."

Where these questions live:

  • Google autocomplete. Type "[your tool] vs" and watch the suggestions populate. Those are real, recent queries.

  • Reddit comparison threads in your category. Search "[your tool] vs [competitor] reddit" and read the top three threads in full. The questions in the comments are the questions every buyer in your funnel is also asking silently.

  • G2 comparison pages. G2 builds comparison URLs algorithmically for every two-tool combination. If a comparison page exists, the demand exists.

  • YouTube search. The video titles are literal comparison queries. YouTube is the second-most-cited source in Gemini and Perplexity and accounts for around 23% of Google AI Overview citations.

  • Layer 1 content is editorial, not SEO. Optimize for emotional resonance and Reddit-shareability first, keyword density never. The traffic comes from being shared, then cited.

  • Layer 4 needs proof, not prose. A comparison page with no screenshots is a press release. With screenshots, it's a buyer's guide.

  • Layer 5 is the most undervalued. Most teams treat it as documentation. Treat it as content. Schema it. Internal-link to it. Keep it fresh. FAQ sections get cited by AI at roughly 3x the rate of standard content sections, and implementation pages structured as FAQs inherit that lift.

How to keep your Question Stack alive (the 90-day refresh)

A Question Stack built once and left alone decays at the same rate as the content it generates. Pages that go more than three months without an update are 3x more likely to lose AI search visibility. The stack itself needs the same cadence.

The 90-day refresh is the smallest workable unit. Every quarter:

  1. Re-pull layer 1 from Reddit. Read the newest 50 threads in your top three subreddits. Note any pain language that wasn't in last quarter's stack.

  2. Re-pull layer 2 from PAA. Run your top 10 solution-aware queries through Google in incognito. Capture any new questions in the PAA expansions.

  3. Re-pull layer 3 from Search Console. Filter for queries containing your brand name. Sort by impressions descending. Anything in the top 50 you don't have a page for is a content gap.

  4. Re-pull layer 4 from your competitors. Check what comparison pages they've shipped against you. Build the inverse.

  5. Re-pull layer 5 from your support inbox. Read every "how do I" ticket from the last 30 days. Group by topic. Anything that came up 3+ times is a piece of content.

Common mistakes when building a question-driven content strategy

Five patterns I see most often when founders try to do this themselves:

Mistake 1: Treating question keywords as a synonym for long-tail keywords. They're related but not identical. A long-tail keyword is just a low-volume phrase. A question keyword has interrogative intent and an awareness stage. "B2B SaaS content engine for Series A" is long-tail. "Is a content engine worth it for Series A B2B SaaS" is a question keyword. The second one wins citations. The first one wins ad clicks.

Mistake 2: Skipping layer 1 because it has no search volume. Of course it has no volume — these questions are pre-category. They're how buyers describe pain before they have a name for it. Layer 1 questions are where brand-defining content gets made. The volume shows up later, when the rest of the market catches up to the language you used.

Mistake 3: Stacking too much on layer 2. Definitions are the easiest content to write, so teams over-index on them. The result is 50 glossary pages and zero comparison content. Buyers don't make purchase decisions from definitions — they make them from comparisons.

Mistake 4: Writing comparison content as a sales pitch. If the verdict at the bottom of every comparison post is "we win," nobody trusts the verdict. The strongest comparison content I've seen recommends the competitor in two of every five "who is this for" callouts. That single move is what makes the page citation-worthy.

Mistake 5: Treating implementation content as documentation, not marketing. Implementation questions have the highest conversion intent in the entire stack — buyers researching them are either current customers expanding their use or near-customers de-risking the purchase. Treat that content the same way you treat your homepage.

What to do this week

If you've never built a Question Stack, here's the four-hour starter version:

  1. Pick one ICP. Not a buyer persona deck. One specific person, by job title and company stage. "Series A B2B SaaS founder, 5–15 employees, no marketing hire yet" is specific. "Marketing leaders" is not.

  2. Spend 30 minutes per layer. Read Reddit for layer 1. Run PAA for layer 2. Mine Search Console for layer 3. Use Google autocomplete for layer 4. Read 30 support tickets for layer 5.

  3. Write down 10 real questions per layer in a spreadsheet. Verbatim. Don't clean them up. The unpolished phrasing is the citation surface.

  4. Map each question to a content format using the table above. Mark which ones you already have a page for. Mark which ones you don't.

Common mistakes when building a question-driven content strategy

Five patterns I see most often when founders try to do this themselves:

Mistake 1: Treating question keywords as a synonym for long-tail keywords. They're related but not identical. A long-tail keyword is just a low-volume phrase. Implementation questions have the highest conversion intent in the entire stack — buyers researching them are either current customers expanding their use or near-customers de-risking the purchase. Treat that content the same way you treat your homepage.

What to do this week

If you've never built a Question Stack, here's the four-hour starter version:

  1. Pick one ICP. Not a buyer persona deck. One specific person, by job title and company stage. "Series A B2B SaaS founder, 5–15 employees, no marketing hire yet" is specific. "Marketing leaders" is not.

Common mistakes when building a question-driven content strategy

Five patterns I see most often when founders try to do this themselves:

Mistake 1: Treating question keywords as a synonym for long-tail keywords. They're related but not identical. A long-tail keyword is just a low-volume phrase. A question keyword has interrogative intent and an awareness stage. "B2B SaaS content engine for Series A" is long-tail. "Is a content engine worth it for Series A B2B SaaS" is a question keyword. The second one wins citations. The first one wins ad clicks.

Mistake 2: Skipping layer 1 because it has no search volume. Of course it has no volume — these questions are pre-category. They're how buyers describe pain before they have a name for it. Layer 1 questions are where brand-defining content gets made. The volume shows up later, when the rest of the market catches up to the language you used.

Mistake 3: Stacking too much on layer 2. Definitions are the easiest content to write, so teams over-index on them. The result is 50 glossary pages and zero comparison content. Buyers don't make purchase decisions from definitions — they make them from comparisons.

Mistake 4: Writing comparison content as a sales pitch. If the verdict at the bottom of every comparison post is "we win," nobody trusts the verdict. The strongest comparison content I've seen recommends the competitor in two of every five "who is this for" callouts. That single move is what makes the page citation-worthy.

Mistake 5: Treating implementation content as documentation, not marketing. Implementation questions have the highest conversion intent in the entire stack — buyers researching them are either current customers expanding their use or near-customers de-risking the purchase. Treat that content the same way you treat your homepage.

What to do this week

If you've never built a Question Stack, here's the four-hour starter version:

  1. Pick one ICP. Not a buyer persona deck. One specific person, by job title and company stage. "Series A B2B SaaS founder, 5–15 employees, no marketing hire yet" is specific. "Marketing leaders" is not.

  2. Spend 30 minutes per layer. Read Reddit for layer 1. Run PAA for layer 2. Mine Search Console for layer 3. Use Google autocomplete for layer 4. Read 30 support tickets for layer 5.

  3. Write down 10 real questions per layer in a spreadsheet. Verbatim. Don't clean them up. The unpolished phrasing is the citation surface.

  4. Map each question to a content format using the table above. Mark which ones you already have a page for. Mark which ones you don't.

  5. Build the next four pieces from the gaps. One per layer 2–5 if possible. Skip layer 1 the first quarter unless you have a strong editorial voice already.
